Setting KPIs That Actually Drive Business Outcomes

Vanity metrics feel great until someone asks what they changed. Impressions, likes, and 'engagement rate' are easy to grow and easy to ignore. Real KPIs do two things: they tie directly to a business outcome, and they change behaviour when they move. This guide is the KPI framework we use when we take over marketing reporting for a new client — and we always start by deleting.

Start From the Business Outcome, Not the Channel

The most common KPI failure is building up from the channel ('how do we measure Facebook?') instead of down from the business ('how do we grow revenue?'). The sequence that actually works:

  • Define the business outcome — revenue, margin, retention, market share
  • Choose the leading indicator(s) that predict it — qualified pipeline, activation rate, repeat purchase rate
  • Map those indicators to the marketing behaviours that move them
  • Only then pick channel-level KPIs that support the chain above

If a channel KPI improves and the business outcome doesn't move, the KPI is wrong — or the channel is.

Separate Leading and Lagging Indicators

Lagging indicators tell you what happened. Leading indicators tell you what is about to happen. You need both, but you should operate on leading:

  • Lagging — revenue, MQLs closed, annual retention, NPS
  • Leading — qualified demo booked, activation rate, onboarding completion, branded search volume
  • Behavioural — time to first value, session depth on high-intent pages, catalog views per session

Executives want lagging. Operators need leading. A good reporting system serves both — and makes the causal link between them visible.

Leading indicators change your week. Lagging indicators change your quarter.

Kill the Vanity Metrics

Treat this as a deletion exercise. The following belong in a diagnostic panel, not a KPI dashboard:

  • Impressions (unless you are explicitly measuring reach)
  • Raw followers and likes, divorced from conversion
  • Generic 'engagement rate' without a definition
  • Email open rate as a success metric (it was fragile even before Apple MPP)
  • Website traffic without intent segmentation

If deleting a metric would not change any decision you are making, delete it. Dashboards are shared attention — stop burning it on numbers nobody acts on.

Make Every KPI Pass the SMART+O Test

The standard SMART framework (Specific, Measurable, Achievable, Relevant, Time-bound) is necessary but not sufficient. Add one more test:

  • Specific — one, unambiguous definition
  • Measurable — the data exists today, not 'when we integrate X'
  • Achievable — grounded in benchmark or prior trend
  • Relevant — traces to a real business outcome
  • Time-bound — has a cadence and a target date
  • Owned — one person is accountable, not a team

Every KPI without an owner becomes nobody's problem. The single most important addition to SMART.

Design the Cadence Around the Decision

A KPI that is reviewed on the wrong cadence is functionally a report, not a KPI. Match cadence to decision speed:

  • Daily — paid media pacing, CPA, creative fatigue signals
  • Weekly — channel-level ROAS, pipeline velocity, content performance
  • Monthly — cohort retention, blended CAC, funnel conversion by stage
  • Quarterly — LTV, payback, brand tracking, strategic mix

Weekly metrics in a quarterly meeting are wasted. Quarterly metrics in a weekly meeting are stress-inducing noise.

Build a Two-Tier KPI Stack

A simple structure that survives reorgs, agency changes, and platform shifts:

  • Tier 1 — North-Star and Supporting: 1 business KPI + 3–5 supporting leading indicators. Does not change more than yearly.
  • Tier 2 — Operational: channel, campaign, and funnel-stage KPIs. Reviewed weekly. Can evolve quarterly.
  • Diagnostic — everything else. Available when something is off, not on the main dashboard.

When leadership walks into a review, they should see the North-Star first, the supporting indicators next, and the operational detail only when a story breaks.

Conclusion

Great KPIs are not chosen — they are defended. Defended from scope creep, from new-tool novelty, and from the temptation to optimize for what is easy to measure. A short, honest KPI stack tied to real business outcomes is worth more than a 50-metric dashboard nobody reads.

How many KPIs should a marketing team have?+

At the executive level: one North-Star and three to five supporting KPIs. At the operational level: five to ten channel or funnel KPIs. More than that is not a KPI stack — it's a report, and reports don't drive decisions.

Aren't OKRs the same as KPIs?+

They serve different purposes. KPIs measure the health of the business-as-usual. OKRs define the specific improvements you're aiming for in a cycle. You track KPIs always; you set OKRs quarterly (or trimestrally) on top of them.

What if leadership asks for vanity metrics?+

Deliver them — in a separate, clearly labeled diagnostic section. Never lead with them. Over time, replace them with the leading indicators that actually predict the outcomes leadership cares about, and show the correlation.

How often should we change our KPIs?+

Tier 1 (North-Star and supporting): yearly, at most. Tier 2 (operational): quarterly if the business or channels have genuinely shifted. Changing KPIs more often than that makes periods incomparable and erodes trust.
